About the Client

Shinka provides programmatic monetization technology for DOOH and CTV inventory across global markets. It helps publishers increase revenue per impression through access to broad demand and transparent, efficient ad delivery.

Background and Challenges

The platform handled over 196M monthly ad requests with stable traffic and multiple integrated demand partners. Despite this, monetization stayed close to zero, with internal metrics showing a fill rate of ~0.002%.

At first, the team looked at typical market-side explanations, such as floor pricing issues or underperforming demand partners. However, a domain gap in specialized AdTech mechanics (OpenRTB compliance and DSP rejection logic) made it difficult for the engineering team to diagnose the root causes internally. Each day without clarity meant lost revenue and growing uncertainty around where the problem actually lived.

Goals and Requirements

The client needed to act fast – conduct an independent external audit in the shortest possible time. With hands-on AdTech expertise and the ability to quickly audit a live system, we stepped in. After the initial conversation with our AdTech expert, the client became confident that we could effectively diagnose the issues.

The goals were clear:

  • identify the root causes behind the fill rate collapse;
  • validate the end-to-end auction flow;
  • deliver a clear, actionable optimization roadmap.

The client wanted more than a bug report. They needed a practical plan that set priorities, defined the order of fixes, and pointed to actual recovery steps. The work had to fit into a 10-day window, structured as a 40-hour focused audit sprint.

Approach

We ran a focused audit sprint with mostly asynchronous collaboration after kickoff. We only reached out when something needed clarification to keep the analysis moving.

We translated technical issues into clear business signals:

  • revenue impact (e.g., fill rate collapse);
  • DSP rejection reasons;
  • monetization blockers.

This allowed both engineering and business teams to understand each issue and act on it quickly.

Process

The engagement began with a stakeholder and Shinka’s engineering team kickoff and architecture discovery session. From there, we focused on areas where monetization typically breaks at scale.

The investigation covered:

  • request and auction flow behavior under real traffic;
  • publisher and demand partner configuration;
  • OpenRTB payload structure and signal integrity;
  • runtime logic affecting bid processing and delivery.

As patterns emerged, we narrowed the focus to specific points in the pipeline where signals were lost or requests failed to convert into impressions.

Critical Findings

The audit uncovered some of the most critical revenue and fill rate killers that had to be addressed urgently:

  • oRTB payload inconsistencies;
  • hidden signal loss in GET → oRTB transformation;
  • GAM integration issues blocking monetization entirely.

Each issue was linked back to its direct impact on fill rate and revenue flow, helping the team understand where monetization was breaking in the pipeline.

Results and Business Impact

The client received a complete package they could use immediately:

  • A detailed audit trail documenting every step of the 10-day sprint.
